A ChatGPT advertising test can produce positive contribution and still be a weak choice. The same money and working time might create more value in another activity. Opportunity cost makes that comparison explicit: it is the value of the best feasible alternative forgone when the test is selected.
This does not mean every new channel should lose to an established activity. A test can supply information for an important future decision. However, the intended value of that information needs a clear explanation, so that learning does not become a universal justification for any test.
Describe both options using the same resources
Begin with what the ChatGPT test requires. Include additional media expense, preparation, review, reporting work and any sales follow-up. Distinguish cash payments from the staff time that limits what the team can complete. Time can be scarce even when it generates no additional invoice.
Specify the time window. A test using budget and twelve working hours over four weeks should be compared with something that can actually be completed during those four weeks. A larger project requiring six months and an unavailable specialist is not an accessible alternative in this decision.
OpenAI describes budgets and bids as distinct controls. Neither determines which other business activity must be forgone. Compare alternatives in the company’s own decision record before implementing the selected campaign allowance.
Identify the best feasible replacement
List a small number of realistic alternatives. They might include another campaign, a smaller test for a different offer or retaining resources until a specific obstacle is resolved. Check that each has an owner, a workable execution path and a reasonable estimate of economic value.
Do not treat an established campaign’s average as proof that additional money will deliver the same result. The alternative also needs assessment at the spending increment actually available. Marginal CPA for ChatGPT ads explains the difference between a historical average and the economics of an additional step.
When options use different amounts of the available resources, account for the remainder. A landing-page improvement might use all the working time but only some of the money. State what can be done with the remaining funds without requiring further hours. Otherwise the comparison involves incomplete action plans.
Feasibility also includes operational dependencies. An attractive alternative that requires unavailable stock, an unapproved offer or a sales specialist already committed elsewhere cannot simply receive the money today. Record those constraints instead of selecting whichever spreadsheet row displays the largest value.
Compare three hypothetical choices
Suppose three feasible options each use SEK 10,000 of media spending and twelve working hours during the same four weeks. The team’s internal assumption is that the ChatGPT test produces SEK 2,200 contribution after media. Another campaign is assumed to produce SEK 3,500, while a different offer test produces SEK 1,800.
Contribution has the same definition in every option: revenue after relevant variable fulfillment costs and media expense, but before fixed costs. Staff time is treated as an equal constraint across the three choices. If one option requires additional paid staffing, deduct that extra expense as well.
The opportunity cost of choosing the ChatGPT test is then SEK 3,500, the value of the best rejected alternative. The difference in assumed contribution is 3,500 − 2,200 = SEK 1,300. That is the economic improvement, or the justified sacrifice for information, that the decision must explain.
Do not add 3,500 and 1,800 to produce an opportunity cost of SEK 5,300. The same resources cannot fund both rejected alternatives simultaneously. If a combined plan is genuinely possible, evaluate it as a separate feasible option with its own combined resource requirement.
Choose the best feasible comparison
- ChatGPT test: SEK 2,200
The proposal being evaluated. Its value is an internal planning assumption.
- Best alternative: SEK 3,500
Another feasible campaign with the same resource allowance has the highest assumed contribution.
- Another test: SEK 1,800
Do not add this option to SEK 3,500. The resources can only be used once.
- Difference: SEK 1,300
3,500 − 2,200 = SEK 1,300. Requires better economics or an explicit justification for learning.
Separate expense from forgone value
The SEK 10,000 media expense is a payment-related cost in the worksheet. The SEK 3,500 opportunity cost is contribution estimated to be forgone. It is not another invoice and should not be presented as though the advertising account charges SEK 13,500.
Treat previously incurred costs consistently as well. If a completed preliminary study cost SEK 2,000 and that amount cannot be recovered under any current choice, it does not change the difference between today’s options. Additional work needed only for one alternative does belong in the present comparison.
Doing nothing may preserve cash, but the retained SEK 10,000 is not automatically SEK 10,000 of new profit. Describe retained cash and expected contribution as different quantities. A business’s need for funds at a particular time can nevertheless make waiting its strongest option.
Decide whether learning justifies the difference
State which later decision the test should improve. For example, the team may need to decide whether a particular offer deserves further advertising in ChatGPT. Identify the uncertainty to reduce, the evidence that would change the decision and the person who will use the conclusion. If no possible outcome changes the next decision, the information has a weak purpose.
OpenAI notes that reporting metrics can differ in freshness. Plan when the evidence can actually be reviewed. A test completed after the next allocation has already been decided may not deliver information in time for its stated purpose.
Use scenarios for test economics when the inputs are uncertain. Evaluate uncertainty in the alternative too, rather than concentrating only on the ChatGPT test’s risks. The decision might favor a smaller test, a delayed test or reallocation to another campaign. Record which alternative was forgone and why. That allows the quality of the choice itself to be reviewed even when the eventual outcome differs from expectations.
