Match ChatGPT ad spending to sales-team capacity

An inquiry from a ChatGPT ad often creates several tasks: checking the need, attempting contact, holding a meeting, preparing a proposal and following up. Reviewing the campaign only through cost per submitted form hides that workload. A cheap inquiry left in a queue can consume advertising money without receiving a reasonable opportunity to become a sale.

Sales capacity therefore concerns the work the team can actually complete during the period when the campaign’s inquiries need attention. The method below is an internal planning exercise for ads displayed in ChatGPT. It makes no assumption that the advertising platform includes a dedicated sales-capacity control.

Describe the work after the form

Start with three or four explicit stages and identify which leads require each one. Every inquiry may need screening, while only some proceed to a call and proposal. Use proportions of the same original lead cohort. If the proposal percentage instead describes completed calls, convert it before adding the workload.

Include tasks that do not appear as meetings. Checking details, writing notes, rescheduling and closing unsuitable inquiries all take time. A small sample of completed cases may help estimate effort, but record its limitations. One unusually simple case is weak evidence for every future lead.

OpenAI describes lead submission as a conversion event. Recording that action does not determine the sales work still required. Internal qualification should distinguish a received inquiry, a contactable person, a relevant opportunity and a won customer.

Make a calendar before making a media plan

Choose a planning window, such as four weeks. Establish how much time is genuinely available for customer work after leave, internal meetings and other fixed responsibilities. Use available working time, not employees’ total contractual hours.

Subtract work already promised. Existing opportunities can require future meetings and proposals even if no new leads arrive. Reserve additional time for variation and urgent cases. The remainder is available for new inquiries from all sources together.

Examine how that time is distributed. Forty free hours in the final week do not necessarily solve an overloaded first week. If the business promises prompt replies, initial contact work must fit when inquiries are expected, not simply somewhere within the month.

Skills can also be a constraint. Available hours belonging to someone who cannot handle technical scoping are not interchangeable with specialist hours. Use separate capacity lines when a particular stage requires a person or capability that cannot readily be substituted.

Work through a hypothetical capacity calculation

Assume two salespeople together have 80 hours available for relevant customer work during four weeks. That is 4,800 minutes. Existing cases require 2,400 minutes, and the team reserves another 480 minutes for variation. This leaves 1,920 minutes for new leads.

Each new lead hypothetically requires ten minutes of screening. Half proceed to a forty-minute call. One fifth of all new leads also require fifty minutes of proposal work. Expected workload per new lead is 10 + 0.50 × 40 + 0.20 × 50 = 40 minutes.

The available capacity is therefore 1,920 / 40 = 48 new leads across all sources. If other channels are expected to supply twenty, the calculation leaves room for 28 from the ChatGPT test. This holds only if the counted work fits within the same four weeks and the necessary skills are available.

Late inquiries may move proposal work beyond the window. Reserve that work in the following period instead of allowing it to disappear. Free time in the first period does not establish that later follow-up is staffed. Also check that an existing case is not charged both to the existing-work deduction and the new-lead model.

Translate capacity into a spending assumption

If the internal planning assumption is SEK 300 per received lead, 28 leads correspond to SEK 8,400 in spending. This hypothetical amount covers the entire four-week window. It is not a daily amount, a market price or a promise of precise lead volume.

OpenAI distinguishes budget limits from bidding settings. Keep the capacity worksheet separate from the implementation of those controls. A SEK 8,400 allowance does not prevent more than 28 inquiries arriving if lead cost turns out lower than assumed.

Monitor the queue and the quality of handling

Assign someone to review unanswered inquiries, the oldest waiting case and remaining working time by capability. Many simple cases may be manageable while a handful of complex proposals block a specialist. Total lead volume cannot capture that distinction on its own.

Agree in advance when advertising spending should be reconsidered. A trigger might be a queue that exceeds the team’s own response promise, or insufficient time reserved for follow-up. Depending on what the business can deliver, the response could involve lower inflow, clearly communicated rescheduling or additional staffing.

Capacity also does not establish what a lead can economically cost. Use a financial lead-CPA ceiling for that question. When considering a budget move between campaigns, both the recipient’s economics and its workload need to remain workable. Otherwise an attractive allocation in the advertising report can produce a worse customer experience in the sales queue.
